Gelato Does Not Spoil With Time — It Spoils With Temperature Change
A frozen product looks immune to spoiling, and that is the most dangerous misunderstanding in running a gelato counter. Gelato held at a steady temperature keeps for a long time. Gelato that warmed up and was refrozen has suffered texture damage that cannot be undone — and it looks perfectly fine in the tub right up until your staff serves it to a customer. This page explains the mechanism, because knowing it saves you a loss that never shows up in any report.
What actually happens when the temperature rises
Gelato is, at bottom, water frozen into very fine crystals, shot through with fat, air and sugar. The smoothness your customer is paying for is literally the smallness of those crystals: the finer they are, the softer it feels in the mouth.
When the temperature rises, some of those crystals melt into liquid water. If it refreezes, that water does not return to fine crystals. It freezes onto the crystals that survived and makes them bigger. The phenomenon is called recrystallisation, and every warming and cooling cycle adds to it. The results are a sandy or grainy texture, a sheet of ice on the surface, and shrinkage as the whipped-in air escapes.
Crucially, the damage is cumulative and it does not reverse. Putting the product back into deep freeze does not make the crystals small again. Temperature the product loses once, it loses for good.
Why gelato is more fragile than commercial ice cream
What makes gelato taste better is exactly what makes it more delicate. Fat, air and stabilisers all act as insulation that slows heat transfer and resists recrystallisation — and gelato has less of all three than commercial ice cream, by design rather than by deficiency.
- Lower fat: a clearer flavor, and less resistance to temperature swings.
- Less air: more density in the spoon, and a narrower safety margin.
- Fewer stabilisers: a cleaner ingredient list, and greater dependence on correct chilling.
- A slightly warmer serving temperature: a silkier texture, and a shorter distance to the melting point.
Which means a supplier who hands you real gelato and then leaves you with an incomplete cold chain has not handed you the product you tasted in the sample.
A storage freezer and a display freezer are not the same thing
This is the most common operational mistake in cafes and the least visible. The two differ in purpose, not in size: a storage freezer holds product in deep, stable freeze for long periods, and a display freezer holds it at serving temperature — warm enough to scoop and to serve with the right texture.
Using either in the other's place damages the product from both ends. Long storage inside a display freezer keeps the product near its melting point for days, so recrystallisation creeps in slowly. Serving straight from a storage freezer gives a solid block that forces your staff to leave it softening in the open air — which is precisely the warming and cooling cycle that ruins texture.
The practical rule: move product from storage to display by what you sell, not by what fits. Product that has not yet entered the display freezer has not started its clock.
What ISO 22000 and HACCP mean in practice
Both are usually presented as a plaque on a wall, and both are in fact a way of working. HACCP is a system that begins by analysing the hazards at every step of production, then identifies from them the critical control points: the steps where control is essential, and where losing it means an unacceptable risk to the product.
In a frozen product those points cluster around pasteurisation and cold holding. Each one has a permitted limit, a measurement that monitors it, a corrective action triggered when it is breached, and a record documenting what happened. ISO 22000 then places all of it inside a management system with defined responsibilities and periodic third-party audit.
What that means for you practically is one thing: every batch you receive has a number, and behind the number is a record of when it was produced and under what conditions it was held. That is what makes any question about quality traceable back to its source, rather than one word against another.
What we need from your side
The cold chain ends at your door, not at our truck, and that last stretch is the most error-prone part of it. A few points protect what you have paid for:
- Have freezer capacity ready before the delivery arrives, not after — product waiting for a space is waiting outside refrigeration.
- Receive it immediately and move it straight into storage, with no intermediate stop on the loading bay or the stockroom floor.
- Rotate oldest first; the batch forgotten at the back of the shelf is the first one to come out with a different texture.
- Keep the display freezer door shut between orders — every opening is a small temperature cycle, and they accumulate.
- Train whoever scoops: alternating between the surface and the depth of the tub spreads the effect instead of concentrating it.
